Black Friday for Small Business: Compete on Delivery
A small business can win Black Friday without a deep discount. Offer local delivery on the day your customer picks, and keep that promise all weekend.

Chain stores can run 40% off on Black Friday. For an independent shop, a discount that deep usually comes straight out of profit. But the shoppers are out there. Over Thanksgiving weekend 2025, the National Retail Federation counted a record 202.9 million of them. So the question for a small business on Black Friday is what you can offer that a bigger store can't.
Can a small business compete on Black Friday without deep discounts?
Yes. Start with what shoppers say they want. In Ryder's 2025 e-commerce study, free shipping was the top reason shoppers gave for buying, at 76%. Fast shipping, meaning two days or less, fell to 15%. And choosing the delivery date nearly doubled in importance since 2023.
A local shop can offer both: a low delivery cost and a date the customer picks. Most of your customers live nearby, so most trips are short, and short trips are easier to schedule and cheaper to run.
We cover this in more detail in how local shops compete with Amazon.
Black Friday local delivery: five decisions to make before Thanksgiving
Make these calls as early in November as you can. That leaves time to put them on your website, your receipts, and the sign by the register.
- 1How far you'll go. Pick a delivery area by miles or by ZIP code. A tight area keeps each trip short. A wider one reaches customers who live too far to visit, which can bring in sales you don't get today.
- 2Your same-day cutoff. This is the hour after which an order goes out the next day. Set it so anything ordered before the cutoff can be wrapped and handed off before you close. If you close at 6, a 3 p.m. cutoff gives you three hours.
- 3The windows you offer. Start with a morning window and an afternoon window. Every window you offer is a promise, so offer fewer and keep all of them.
- 4What you charge. Some shops make delivery free above a set order amount and charge a fee below it. Others make it free all weekend and call that their Black Friday deal. Before you pick, look up what a trip of your usual distance costs on the pricing page.
- 5Who drives, and who covers when orders pile up. If the honest answer is "me," you're off the shop floor on the busiest weekend of your year.
What goes wrong with delivery on Black Friday weekend
When a shop does its own deliveries, someone has to leave the shop to drive. On Black Friday weekend, you need every person in the shop. Orders also tend to bunch up in the same delivery window. If one employee drives several orders in their own car, the later stops can arrive late.
Small Business Saturday comes the next day. In the 2025 American Express Shop Small Impact Study, 86% of consumers said they were likely to shop small during the holiday season. Some of those shoppers will come in on that Saturday, which is the day you can least afford to be out driving.
When an order arrives late, the customer blames your shop, even if someone else was driving. A bad review stays online long after the holidays end.
How UniHop covers Black Friday weekend deliveries
UniHop accepts orders 24/7/365. If your shop runs on Shopify or connects through the API, orders placed overnight get booked without anyone at the shop awake to take them. From 5 a.m. to midnight, the dispatch team watches every delivery. If a run starts to slip, the team contacts the driver directly, and you usually hear about the solution instead of the problem.
Your customer gets text updates with your shop's name in them, a tracking link with your logo, and a photo when the order is dropped off. For orders with a chosen window, scheduled delivery sends the driver at the requested time. Most retail orders fit Standard. Send a framed print or a set of glassware as Special Handling, so one driver stays with the order from pickup to drop-off. A sofa or a dining table goes as Oversize.
There's no contract and no minimum, so you can use UniHop for Black Friday, Small Business Saturday and Cyber Monday, and then stop. The retail delivery page shows how shops use it the rest of the year.
Black Friday is on November 27 this year. Settle your delivery area, your cutoff, and your windows now, while there's still time to tell customers about them. If you'd rather keep everyone on the shop floor that weekend, get a quote. Bring the number of orders you expect and the ZIP codes you want to reach, and the team will tell you which delivery style fits each kind of order.
Common Questions
Should a small business do Black Friday at all?
Yes, if your offer protects your margin. You can skip doorbuster pricing and run something you can afford instead, like free local delivery, a gift with purchase, or early hours for regulars. The weekend brings in shoppers either way. Your offer decides whether those shoppers make you money.
Do I have to offer free delivery on Black Friday?
No. A good middle option is free delivery above a set order amount. It nudges people to spend a little more, and that helps cover the cost of the trip. Below that amount, charge a delivery fee. Check the pricing page to see what a trip of your usual distance costs.
Can I use UniHop only for Black Friday weekend?
Yes. UniHop has no contract and no minimum order count, so you can send deliveries for Black Friday weekend and stop on Tuesday. One busy weekend is a low-risk way to find out whether delivery is worth keeping through December.
What happens if a delivery goes wrong during the rush?
The dispatch team monitors every delivery and contacts the driver directly if something seems off. Most issues get resolved with a quick check-in. For situations that need more, UniHop can dispatch a replacement driver at no additional cost, and provides refunds when something can't be made right.
Need delivery you can count on?
